Reverse-engineered a $4.2K MRR AI audit — the real asset is hiding in a Google Sheet

Reverse-engineered a Shopify CRO audit business this week — solo operator, $4.2K MRR, 94% margins, $200/mo in tooling. The reflexive read is "AI did it." Sharing the dissection because what the operator calls his moat is actually the thing he's about to lose, and the real asset is something he hasn't even shipped yet.

What he built

Solo guy, quit his e-com agency in March, no savings. Sells $97 AI-generated CRO audits to Shopify stores under $50K/mo, delivered as a 14-page PDF in 24 hours. Converts a slice into $300/mo retainers.

• Month 1: $1,164 (12 audits) → Month 5: $5,371 (43 audits + 4 retainers)
• Current MRR: $4.2K from 6 retainers
• Audit margin 94%. Retainer margin 96%. Refund rate 3%.

The stack is boring. Apify, GPT-4, Claude, Puppeteer, Cal.com, Stripe. Nothing in this build is technically hard.

The training-grade lesson

Most people read this case and think "AI lets one person undercut consultants." That's the wrong takeaway.

The product isn't the audit. The product is the 24-hour calendar collapse. A $5K consultant takes three weeks. He takes a day for $97. Stores doing $20–50K/mo run on weekly cash cycles, they don't have three weeks of patience. Strip the AI out, the offer still works at $197. Strip the deadline out, the offer dies at $47. He's selling a deadline, not a model.

Now map this to what we do. When you publish a review page ranking for "best [product] for [specific use case] in 2026," you're not selling information — that's everywhere. You're selling the fact that the buyer doesn't have to open six tabs and reconcile contradictions. EMDs and domain authority get us ranked. The compression is what they pay for at the affiliate link.

We keep thinking we compete on information. We compete on the speed at which a tired person reaches a decision. If your niche site reads like Wikipedia, you've built a library. Libraries don't convert.

Try this yourself this week

Open one of your top-traffic review pages and ask:

1. What is the buyer actually paying me to compress — time, options, anxiety, or something else?
2. If I stripped the affiliate link out, would anyone still finish the page?
3. What's the one sentence that does the actual collapsing?

If your answer to #1 is "information," you haven't found it yet. Information is the raw material. Compression is the product. Most pages stop at the raw material and wonder why RPMs are flat.

Bottom line

The operator thinks his rubric is his moat. It isn't. Any competitor buys his $97 audit and reverse-engineers it in a weekend. What compounds is the KPI sheet he's quietly logging on every retainer client. Twelve months in, that's a $499 benchmark report nobody else can sell.

Same trap on niche sites. We guard our keyword lists. We should be logging buyer questions. The operator who wins 2027 won't out-rank us. They'll out-collect us.
