Adding profile pic to wordPress comments/replies

I've noticed that some people who comment on my blog posts display their pic while others, myself included, have only generic gray profile image. What's up with that?

How do I get an image of my choice into my wordPress comments and replies? I can't find anywhere in settings or profile that enables an image upload. Is there an upgrade or widget that I'm missing?

I was told that gravatar.org is the place to add your pic. I tried it, but found it too confusing, so I am pictureless too.

I went to gravatar.org and set up an account - now I have a picture avatar on my posts no matter what my setting is on!?!?! Don't understand how this is working but as long as it works I'm leaving it alone.

Check the "avatar option" in your wordpress dashboard, Setting ==> Discussion and see how did you setup the configuration there.
Do you use some 3rd party plugin for comment ?

I'm using WP 3.7 and there is no 'avatar' option on my dashboard. Is it in a submenu or do I need to upgrade to 3.7.1?

OK, I found the submenu 'Discussions' and changed the avatar but nothing has changed - and back to my original query, how do I upload my own pic to be used as an avatar?

Actually, I just added the simpleavatar plugin, and it worked perfectly. Thanks all for the help.
